Give the Manager Room to Lead the Work

Creative direction depends on the information and authority available to the person leading. When the brief changes, the team needs a shared understanding of what changed and who can decide what happens next.

Creative direction gets harder when people are working from different versions of the brief. If a client conversation changes the audience while the team keeps developing the earlier route, the creative director arrives at review needing to reconstruct what changed. The team has already spent time refining an idea against expectations which no longer apply.

The cost reaches the work itself. A promising route may be abandoned before anyone has tested whether it could answer the revised brief, or the next version may accumulate conflicting suggestions while the central idea remains unresolved.

The director may also need support with delegation, feedback, or how they set a creative standard. I would examine those skills alongside the information and authority available to them. Agree on one current brief, make changes visible before work is rebuilt, and clarify the decisions the director can make and the approvals they need.

The review can then spend time on the idea: what makes it compelling, where it is losing focus, and what the team should develop next. It also becomes possible to assess the director’s leadership through the quality of their direction and how the team responds to it.

Three Questions About the Room to Lead

Look at a current project where the direction has become difficult to maintain. Examine the working conditions alongside the manager's skills.

01

Which brief is the team working from? Confirm the current audience, purpose, and constraints. Make changes visible before people spend time rebuilding the work.

02

Which decisions can the director make? Clarify the choices they own, the approvals they need, and how a change in direction should reach the team.

03

What support would improve the direction? Consider delegation, feedback, and creative standards alongside access to information. Agree on a specific change that helps the next review focus on the idea.
